The 8-Point Data Readiness Checklist Before You Buy Any AI Finance Tool

There is a question every AI finance vendor forgets to ask before the demo: Is your data ready?

The answer, for most companies under $50M in revenue, is no. And that is not an insult — it is the single most important thing you need to understand before spending a dollar on any AI finance tool.

Cherry Bekaert’s 2025 Middle Market CFO Survey found that 49% of CFOs are blocked by poor data quality from making critical financial decisions — a figure cited more frequently than either people skills or technology limitations. The FP&A Trends 2025 Survey found that only 17% of organizations rate their data quality as “good.”

The research is unambiguous: AI amplifies whatever data quality you have coming in. Feed it garbage, get garbage back — faster and with more confidence. Before you evaluate a single vendor, run through this checklist.


The 8-Point Data Readiness Checklist

1. Single accounting system serving as source of truth

What good looks like: One cloud-hosted accounting system (QuickBooks Online, Xero, or NetSuite) that is the unambiguous source of record for all financial transactions.

What breaks AI: Multiple accounting systems across entities, subsidiaries stored in spreadsheets, or a desktop QuickBooks file that isn’t synced anywhere.

The fix: Consolidate to one cloud platform before evaluating AI tools. Every AI FP&A platform connects to cloud accounting APIs. None of them can reliably connect to a local QuickBooks file or a spreadsheet that someone emails to the bookkeeper.


2. Consistent chart of accounts across all entities

What good looks like: Every entity uses the same account naming conventions, numbering structure, and categorization logic. “Cost of Goods Sold” means the same thing in Entity A as it does in Entity B.

What breaks AI: Organic account proliferation over years — where “Software Subscriptions,” “Software & Subscriptions,” and “SaaS Tools” are three separate accounts that mean the same thing. AI cannot reconcile semantic differences in your chart of accounts without human correction.

The fix: A chart of accounts cleanup project (1–3 weeks for most SMBs) with a defined naming standard before any AI tool touches the data.


3. Twelve-plus months of clean historical transaction data

What good looks like: At least 12 consecutive months of complete, reconciled transaction data with no significant gaps, reclassifications, or unexplained variances.

What breaks AI: Gaps in data (three months where transactions weren’t categorized), major reclassifications mid-year, or data that starts fresh because you switched systems.

Why this matters: Machine learning models used in financial forecasting require historical patterns to generate predictions. A model trained on six months of data generates outputs with appropriate skepticism. Most vendors won’t tell you this in the demo.


4. Cloud-hosted systems with API access enabled

What good looks like: Your accounting system, CRM, and any other key data source are cloud-hosted and have API access enabled and documented.

What breaks AI: A firewall blocking API connections, enterprise IT policies requiring security reviews of every third-party integration (common in larger organizations), or simply not knowing who manages your API credentials.

The fix: Before the vendor demo, verify that you can connect your accounting system to a third-party tool via API. Most platforms (QuickBooks Online, Xero, HubSpot, Salesforce) make this straightforward. If your IT team needs three weeks to approve an API connection, factor that into your implementation timeline.


5. Documented current workflows

What good looks like: A written description of how your close process works, who owns each step, what systems are involved, and where the manual handoffs occur.

What breaks AI: Automating a process that no one fully understands. This is the “automate the chaos” trap — where the inefficiency was a workaround for an unresolved process issue, and the AI just makes the workaround faster.

The RAND Corporation’s research documents that automating poorly understood processes is the most common AI implementation failure mode. The fix is not sophisticated — it is writing down what actually happens, not what is supposed to happen.


6. A designated data owner

What good looks like: One person who is accountable for financial data quality. They own the chart of accounts, approve reclassifications, and are responsible for the reconciliation calendar.

What breaks AI: Data by committee, where anyone can reclassify a transaction and no one is responsible for the downstream effects. In SMBs, this often happens when the bookkeeper, the controller, and the CFO all have edit access with no audit trail.

The organizational reality: This is a governance question, not a technology question. No tool can compensate for the absence of a human who owns the data.


7. Role-based access controls on financial systems

What good looks like: View-only access for most users, edit access restricted to designated roles, and an audit log of who changed what and when.

What breaks AI: Shared login credentials, no differentiation between read and write access, and no visibility into who changed a transaction last Tuesday.

The regulatory context: For any company that handles EU customer data, the EU AI Act (enforcement began February 2025) treats AI systems used for financial assessment as high-risk. Demonstrable access controls are not optional for these use cases.


8. Monthly reconciliation completed within 10 days of month-end

What good looks like: Books are closed and reconciled within 10 days of each month-end, consistently, without heroic effort.

What breaks AI: A company that runs three months behind on reconciliation cannot generate reliable real-time insights from an AI tool. You are feeding the model stale data and calling the output “forecasting.”

The benchmark: APQC data across 2,300 organizations shows a median close time of 6.4 calendar days, with top quartile at 4.8 days. SMBs typically take 10–15 business days. The gap between where you are and best practice is your data latency problem — address it before adding AI.


Scoring Your Readiness

8 of 8: You are genuinely ready to evaluate and implement AI finance tools. Start with Level 2 (workflow automation) or Level 3 (AI-assisted analytics) depending on your team’s capacity.

5–7 of 8: Fix the gaps before purchasing. Most of these items can be addressed in 4–8 weeks. The investment in data quality will generate better ROI from any tool you subsequently implement.
